I Stopped Blaming the Third Shift Lead

When we measure a person for a systemic flaw, we lose the person and we keep the flaw.

The glass beaker tipped over and the white emulsion spread across the granite. I reached for the spill but my left arm was a dead weight. I had slept on it wrong and the nerves were still asleep. My fingers felt like thick sausages and they would not grip the paper towels.

I watched the sunscreen move toward the edge of the bench. It was a expensive batch of mineral SPF 30 and it was ruined. I wanted to blame the heavy base of the beaker but the beaker was just a tool. I was the one who set it too close to the edge before my body was ready to move.

The Quality Board: A theater where red ink represents systemic drift, not human error.

The manager walks to the board and he looks at the red numbers. He looks at Mike and he sighs. He tells Mike that they need to focus on setup diligence. He says that forty-two bottles in the scrap bin is a choice. Mike says nothing but his jaw is tight. He has said the same thing in four meetings this month.

The Physics of Cold Steel

The plant idles the machines between two in the morning and five in the morning to save on power. The machines get cold and the metal shrinks. The heaters in the barrels are on but the heavy steel of the mold and the carriage is the temperature of the room.

When Mike starts the machine at five-thirty the first bottle is a piece of junk. It is too thin at the bottom and the plastic is not the right temperature. The second bottle is better but the neck is crooked. The machine is hunting for its rhythm.

Warm-up Sequence

The sensors see the cold and they try to adjust but the physics of the metal take time. During these , the scrap bin fills up.

The machine needs to run for before it repeats itself. During those twenty-eight minutes the scrap bin fills up. The operator is not making mistakes. The operator is watching a system struggle against its own cold bones.

Mechanical Ghosts in the Lab

I spent years in the lab blaming the technicians for inconsistent viscosity. I thought they were not following the shear rates or they were rushing the cooling phase. I sat them down and I showed them the charts. I told them that the numbers did not lie.

I was wrong and I was arrogant. The cooling jacket on the secondary vessel had a dead spot in the bottom third. If the batch size was under two hundred liters the thermometer would read the correct temperature but the bottom of the tank was five degrees colder.

The technicians were doing exactly what I told them to do but the equipment was lying to them. I was measuring their performance based on a mechanical ghost.

Most industrial management is the act of measuring people for outcomes that the system decided before the people arrived. We like the red and green markers because they make us feel like we are in control. We think that if we track a number the number will change.

I cleaned up the sunscreen on my floor and my arm finally started to tingle. The feeling was coming back but it hurt. It was a sharp prickling like a thousand needles. I looked at the wasted emulsion and I did not write a report blaming the beaker. I went to the maintenance log and I wrote a note about the impeller clearance and the tank jacket. I stopped measuring the girl in the lab for the failures of the steel.

The scrap you see in the bin was produced before the operator touched the start button. It was produced when the company decided to buy a machine that drifts. It was produced when the schedule created a cold start. It was produced by the gap between the sensor and the reality of the plastic.

The Shift to Electric

The third shift lead at the Tennessee plant eventually quit. He went to work for a competitor three towns over. The competitor had invested in newer equipment with servo-electric drives. Mike’s scrap numbers turned green on the first week.

He did not become a better operator over the weekend. He did not find a new level of diligence. He simply stopped fighting the oil. He started working with a system that was designed to be right from the first hit.

The Solution is Made of Wires

We must be careful about what we measure. If we measure a person for a systemic flaw we lose the person and we keep the flaw. I see this in the lab when a formula fails and I see it in the factory when the bottles come out wrong.

We want a hero or a villain because a hero or a villain is something we can talk to in a meeting. We cannot have a meeting with the thermal expansion coefficient of a steel mold. We cannot fire the laws of thermodynamics.

The Dignity of the Operator

The transition to full-electric systems in blow molding is not just about saving electricity. It is about creating a workspace where a man can be judged on his actual skill. He is no longer a spectator to a hydraulic lottery. He is a craftsman again.

I still sleep on my arm wrong sometimes. I wake up and I am frustrated by my own body. But I do not blame the coffee cup when I drop it. I wait for the blood to return. I wait for the system to reach its operating temperature.

The red ink is a map of where the equipment is failing and if you follow that map it will lead you away from the blame and toward the solution. The solution is usually made of wires and motors and not of lectures and markers.
