The Error of the Unbroken Glass
Think about a vintage neon sign. To a passerby, it’s just a glowing tube. But as a system, it’s a delicate balance of internal pressure and external voltage. If the gas is contaminated, the glow flickers. If the transformer is failing, it hums. The most dangerous state for a sign isn’t the flicker or the hum-it’s when it looks perfectly intact but refuses to strike an arc.
In sign restoration, we call this “slow air.” A microscopic leak allows the vacuum to degrade over years. The glass isn’t “broken” in the sense that there’s a hole you can see, but the environment inside no longer supports the energy.
A commercial loan portfolio behaves the same way. You can have a servicing platform that is technically “up” and a customer service team that is technically “available,” but if the friction of the interaction is high, the customer stops “striking the arc.” They don’t complain that the online portal is slow or that the payoff quote took to arrive. They just stop expecting it to be fast. They stop engaging. The glass looks unbroken, but the relationship has lost its vacuum.
The Cost of Being Heard
In a boardroom, a complaint is seen as a failure. The average controller at an equipment rental house or a construction firm makes a cold, hard calculation every time they encounter a friction point with their lender.
If it takes of phone tag to correct a misapplied sales tax on a lease payment, and that happens , they aren’t going to write a letter of protest to the Head of Servicing. They are going to do the math.
So, they pay the “friction tax.” They stay quiet. They keep their head down. And the moment that contract expires, they vanish. They don’t go to the lender who is $10 cheaper; they go to the lender who doesn’t make them work so hard to be a customer.
The organizations most confident about their customer relationships are usually the ones with the least data about them. They mistake the silence of a well-designed hurdle for the silence of satisfaction.
The Survivorship Bias of the Servicing Ledger
During World War II, the Statistical Research Group at Columbia University was tasked with a problem: where should the military add armor to their bombers? They examined the planes returning from missions and saw they were peppered with bullet holes, mostly along the wings and the tail. The initial instinct was to reinforce the wings.
Abraham Wald, a mathematician, saw it differently. He argued that the armor should go where the bullet holes weren’t. He realized the planes hit in the engines and the stickpit never made it back to the hangar to be inspected. They were at the bottom of the ocean.
In your servicing department, the people who are truly done with you-the ones whose engines you hit with bad billing, opaque end-of-term processes, or rigid manual workarounds-don’t show up in your data. They simply don’t return.
The Mechanical Dead Zone
Most legacy servicing systems are built as “systems of record,” not “systems of engagement.” They were designed to hold data, not to facilitate a conversation. This creates a mechanical dead zone.
When a lender relies on a platform that doesn’t allow for real-time adjustments or API-driven transparency, they force their staff into a defensive posture. The staff becomes a human shield for the software’s limitations. If a customer wants to change a billing address or request a mid-term restructuring, the “process” involves three departments and a manual entry.
Because the staff knows how painful that process is, they subconsciously discourage the customer from starting it. “Oh, that’s going to be a whole thing,” the account manager might say. The customer hears that and thinks, I won’t bother.
The silence grows. The lender looks at the lack of “in-life change requests” and thinks their portfolio is stable. In reality, the portfolio is stagnant. It’s a sign with a failing transformer-it’s not glowing, and nobody is bothered to fix it because they’ve forgotten what it looked like when it was bright.
The Architecture of Meaningful Noise
To fix this, you have to stop measuring the absence of noise and start measuring the presence of flow.
Modern servicing requires a shift in how the back office operates. It requires moving away from the “black box” model where the customer only hears from the lender when a payment is late. The goal of a modern
platform isn’t to silence the customer; it’s to make the interaction so seamless that “noise” becomes “data.”
If a customer can self-serve a payoff quote or see their asset depreciation schedule in real-time, you are removing the friction that creates the “silent exit.” You are essentially moving the electrodes inside the glass where they can actually strike an arc.
I’ve learned that the hard way in my shop. If I’m restoring a “Eat” sign, I don’t just replace the broken glass. I replace the wiring, the insulators, and the transformer. I make it easy for the sign to work. If you make it easy for the customer to interact with you-even if those interactions are technically “requests” or “issues”-you are building a relationship that can survive a few bullet holes.
The health of your book is measured by the ease of interaction, not the lack of calls.
High Complaint Volume as a Leading Indicator of Loyalty
This is the counterintuitive truth: A customer who complains is a customer who still believes the relationship is worth saving.
The moment the complaints stop, but the churn remains, you are in the “Silent Zone.” You’ve reached the point where your customers have decided that you are a utility, not a partner. And utilities are replaced the moment a cheaper or more convenient version comes along.
We need to stop patting ourselves on the back for empty inboxes. An empty inbox in a servicing department often means your customers have given up on you. They are tired of the manual workarounds. They are tired of the “we’ll get back to you in to ” emails. They are tired of the friction tax.
If you want to know the health of your book, don’t look at your complaints. Look at your “effort score.” How many clicks does it take for a customer to get an answer? How many manual steps does your team take to process a simple end-of-term buyout?
We should be terrified of the quiet. We should be looking for the flicker, the hum, and the heat. Because a customer who is shouting is at least still standing in the room. The one who is silent has already walked out the door, and they aren’t coming back for the next lease.
